We all think we make our own decisions. We like feeling in charge. After all, that’s what leading is all about.

But the truth is you’re often not. Your beliefs are.

Every time you let an assumption take over, you’re no longer deciding. Instead of evaluating facts, you let your beliefs tell you what to do.

You jump to conclusions. You see a colleague through a distorted lens instead of evaluating their actual behavior.

I’m not judging you. We all fall into this trap. Me too.

Sometimes we don’t even realize it. Other times we can’t. But surfacing our beliefs helps us become more aware, more attentive. I can’t promise your beliefs won’t take over. But I can promise you’ll be better prepared to catch yourself when they do.

Because if you treat someone like they can’t be trusted, they’ll stop trusting you. Treat your team as if they’re not committed enough, and eventually their commitment will drop.

You don’t get the team you have. You get the team you believe you have.

Our beliefs don’t stay in our heads. They show up in our decisions and what we pay attention to.

Pick a moment this week when someone at work annoyed you.

Write down why you think they did it. Your gut answer. Something like “they’re lazy” or “they don’t care.”

Now write a second reason for the same behavior, one that challenges your beliefs about them. "They're lazy" becomes "they're overwhelmed." "They don't care" becomes "they stopped believing anyone would listen."

The gap between those two reasons is your belief taking over.

They’re not the same.

Meetings help people exchange information. Conversations help people think better together.

That’s why most meetings fail even if they feel collaborative. Everyone contributes. There’s debate. But nobody changes their mind.

The goal of a conversation isn’t agreement. It’s deeper understanding. Two opposing ideas can coexist, and the strongest answer usually integrates aspects of both.

Yet that kind of thinking rarely happens by accident.

I keep observing a similar pattern when facilitating executive team offsites. Leaders miss the signals. They rush to agreement. They fill the silence instead of letting people sit with the tension.

Most were trained to lead with the solution, not to facilitate a real conversation. But the role of a leader isn’t to convince the team that their answer is best. It’s to help the team find the best answer together.

That’s my invitation for this week: facilitate a conversation instead of just leading a meeting.

We keep fixing this issue. Why does it keep coming back?

⚠️ Try This: Questions Only

Next time you’re leading a meeting, challenge yourself to respond with a question instead of an answer.

When you’re about to judge an idea, correct someone, defend your position, or jump in with a solution, pause and write down your reaction.

Then rewrite it as an open-ended question. For example:

• What am I missing?

• How would you make this idea work?

• What trade-offs are you willing to make?

• What would you deprioritize to support this initiative?

Avoid disguising judgment as a question. “Don’t you think that’s too risky?” shuts down the conversation.

Your role is to help the team think more deeply. Questions create space. Encourage people to test ideas, surface assumptions, and explore possibilities before reaching a conclusion.

Once the strategy is clear, the priorities are set, and everyone agrees, leaders assume the team is aligned. The job is done.

Until it isn’t.

A new tension surfaces. Two people interpret the same decision differently. Competing priorities get in the way. Legacy projects suck up the time people need to execute new ones.

Leaders often confuse this with resistance. They assume the team is no longer on the same page. Or that some people were never truly on board.

But drift doesn’t mean people don’t want to align. It means something new has entered the system.

The work exposed a tension when strategy met the real world.

Alignment doesn’t fail because the team moves off course. It fails when leaders treat alignment as binary: aligned or not aligned.

Reality is more complicated.

We need to stop treating alignment as a fixed state. It’s a never-ending journey. Confirm understanding, monitor the drifts, and surface hidden concerns. Great leaders don’t expect a linear, tension-free journey.

It’s a lot like sailing, as I explain in my latest piece.

You don’t align once. You keep aligning.

Alignment is a verb.

What are we agreeing to, and how will it change your work?

⚠️ Try This: The Hidden “But”

People often agree with a decision while still holding concerns.

A “yes” doesn’t always mean complete agreement. It can mean: “I support this, but I see a risk.” Or: “I’m willing to move forward, but I’m not sure this will work.” Or worse: “I agree because everyone else does.”

This exercise helps you surface those “buts” and avoid rushing into action. Alignment requires a conversation, not just a yes or no.

When you notice people rushing to consensus, ask everyone to complete “I agree, but…” using these prompts:

• What part of this decision are you least confident about?

• What trade-off are we not considering?

• What could make this harder to execute than it sounds?

• What needs to happen for you to fully support this?

Discuss the answers before taking action. Addressing the hidden “but” is where real alignment begins.

To me, that’s usually a good sign.

Most leaders expect an offsite to be a break from work. A chance to reconnect, relax, and spend time together outside the office.

And yes, there should be moments like that.

But a great offsite is more than a reset.

It’s a rare chance to step away from day-to-day execution. To address the issues that keep resurfacing. To challenge assumptions. It’s a commitment to becoming a better team.

That’s why I make the pre-work challenging.

It sets the tone before anyone walks into the room. It tells people this isn’t another meeting. There’s no growth without real work.

The best offsites don’t start with an agenda. They start with the outcome.

Share everyone’s responses and integrate them into a brief for your next offsite. This is not a wishlist. The goal is to improve the experience, not to please everybody.

The Titan sub was built to visit the site of history’s most famous shipwreck. It ignored its own warnings.

Investigators concluded that the Titan implosion wasn’t just an engineering failure. It resulted from something more dangerous.

Groupthink doesn’t force people to make bad decisions. It slowly convinces us to stop thinking for ourselves.

It happens gradually. We surrender our judgment to social pressure. We censor our ideas to fit in. Consensus feels like evidence. People usually mistake confidence for competence. Before we realize it, we’ve traded our common sense and critical thinking for conformity.

That’s why groupthink is so dangerous: we gradually lose perspective on the consequences of inaction.

The Titan is an extreme example. But it’s a reminder of the price we pay when we ignore early signals. Issues don’t disappear. They accumulate until the cost of addressing them becomes far greater.

⚠️ Try This - Silent Brainstorm

Research shows that people often generate more original ideas when they think alone first. When teams brainstorm out loud, the first few ideas shape the discussion. Groupthink often takes over, and people gravitate toward the ideas everyone supports (usually the safest ones).

Before your next brainstorming session, give everyone 5-10 minutes to write down their ideas in silence. Then invite each person to share one idea at a time. As others listen, ask them to write down their questions and comments.

Once everyone has shared one or two ideas, start the discussion.

A skilled magician controls your attention so you miss what’s really happening.

Teams do something similar, unintentionally.

Everyone notices the issue but waits for someone else to say something. A decision keeps changing, and no one can pinpoint why. People nod even if they disagree just to move on.

Conversational Debt is happening right in front of your eyes, but you can’t see it yet. The clues are there. You’re part of the illusion.

What patterns show up repeatedly? Which ones get your team stuck? Which move the conversation forward?

But most of us are doing the wrong math.

It’s okay (actually healthy) to reflect before we speak. But something else happens during those seconds.

Our brain quickly weighs the benefits of speaking against the risks. The issue is that we often perceive the potential pain as twice as intense as the benefits. The risks feel more concrete.

So we stay quiet.

The problem is not the calculation. It’s that we’re focusing on the wrong thing. We get so fixated on short-term risks that we ignore the long-term impact.

Not engaging has bigger consequences.

Work is full of defining moments. The choice to speak up or stay quiet feels harmless while it’s happening. But it’s not. Your choice defines who you become: a protagonist or an observer.

Don’t become a bystander unless you choose to be one.

Six months from now, what conversation will you regret not having?

⚠️ Try This - The (Not So) Worst Scenario

This exercise is for those who often get stuck considering the worst-case scenario.

Create two columns: What could go wrong? What could go right? List everything that comes to mind.

Now go back to the "What could go wrong?" column. For each item, ask: Can this be repaired if it actually happens? Can you fix it, reverse it, or minimize the damage? If yes, cross it off.

Now compare the cleaned-up “wrong” list with the “right” list. I hope this exercise helps you overcome your loss aversion bias.

“You’re not good enough.”

My father never said those words to me. But that’s how I felt after every rugby match I played. If we won, the rivals were weak. If we lost, I wasn’t a good player.

That’s the problem with perfectionists: they always focus on what’s missing. No matter how much progress you make, they’re never happy.

Leaders fall into this trap too. They set high standards and then move the goalposts before anyone can score. They rarely acknowledge any progress.

People don’t need to hear “you’re not good enough.” They feel it every time leaders only focus on what’s missing.

Acknowledging progress is not being weak. The leaders who do it build momentum. The others drain it.

Run a short monthly survey with your team to track your progress.

Start with the score: On a scale of 1–5, how much progress has our team made this month?

Then dig into what’s behind it:

• What’s the most important progress you’ve noticed since last month?

• What progress are we not paying attention to?

• What’s getting in the way, and what could help us move faster?

Track progress monthly. The score tells where you stand. The other questions uncover what to improve. If you fix the issues but the score doesn’t improve, either your team members are not honest, or they’re suffering from perfectionism (nothing is good enough).

Franklin D. Roosevelt is widely considered one of the most consequential leaders of the 20th century. He pulled the US out of the Great Depression, modernized the role of government, and led the country through World War II.

But he had blind spots. And one person saw them more clearly than anyone else: his wife, Eleanor.

Unlike most first ladies, Eleanor didn’t stay in the background. She traveled the country, listened to people, then came back and told Franklin what was working and what wasn’t.

She pushed him on issues most advisors avoided: segregation, anti-lynching legislation, the rights of people his policies were missing.

Eleanor became the uncomfortable voice inside the White House.

FDR didn’t always agree. He didn’t always act fast enough. Sometimes he didn’t act at all. But he kept listening.

Every leader has an Eleanor. A squeaky wheel whose perspective makes them uncomfortable. Whose observations they’d rather not hear. And most spend a lot of energy trying to quiet them down.

That’s the mistake.

OpenAI’s CEO, Sam Altman, recently admitted to “being conflict-averse” — and paid for it publicly and repeatedly. When disagreement is silenced, people stop raising issues.

Groupthink is a massive corporate liability.

Which uncomfortable voice do we need to pay more attention to?

⚠️ Try This - What if they’re right?

This is an individual exercise. Set aside 15 minutes, find a quiet space, and be honest with yourself.

Step 1 — Identify the people you tend to dismiss

Think of colleagues, direct reports, or stakeholders you regularly discount. Who do you mentally label as “always negative,” “not strategic,” or “missing the point”? Write their names down.

Step 2 — Recall specific moments

Pick one or two recent conversations. What did they say, ask, or challenge that made you dismiss them?

Stick to the facts.

Step 3 — Dig deeper

Ask yourself why their perspective bothered you. Do it three times.

You’re looking for what’s underneath it. Focus on understanding the dynamic, rather than justifying your behavior.

Step 4 — Sit with the cost

Now ask yourself:

• What if they were right?

• What are you missing by dismissing their opinions?

• What could it cost you or your team if they were right?

Groupthink is a corporate liability. Often, people are not being difficult. They just see things that we miss.

He told me about a top performer on his team. She was so reliable that she quickly became his right hand. All performance reviews had been positive.

Then something changed.

Deadlines started slipping. Small things at first, then it became a pattern. She was far from the top performer he promoted twice.

The executive moved from confusion to frustration. Then from frustration to anger. But he still couldn’t say anything. He was afraid of hurting the relationship.

So I asked him, “Do you think she can tell?

He paused.

“Does she notice that you’re not happy? Does she know her work isn’t where it used to be?”

He slowly nodded, “Probably.”

That’s the thing about difficult conversations: silence is never neutral. While you’re rehearsing the worst-case scenario in your head, the other person is as anxious as you are. They’re waiting for you to start that conversation.

My client finally had the conversation. His top performer was dealing with a serious marriage crisis, and she felt too embarrassed to raise it. She didn’t know how to bring it up. Neither did he, until he broke the silence.

I can’t promise every difficult conversation will go that well. But one thing is for sure: avoiding them will certainly change nothing.

Start with curiosity

Most difficult conversations go wrong before they start because we lead with judgment. Curiosity disarms defensiveness and helps us understand what's really going on.

In your next difficult conversation, don’t open with a solution. Instead, describe what you've been observing in one or two sentences — just the facts. Then ask: "Do you see what I'm seeing?" and “What am I missing?”

Leading with curiosity makes it easier to find common ground. Then, it’s easier to discuss what a solution could look like.

The executives were operating under the same strategy buy everyone interpreted it differently.

The CEO believed his leadership team was perfectly aligned. Everyone had agreed on the same vision: becoming truly customer-centric. But alignment was an illusion.

When I interviewed key executives, everyone had a different interpretation of the vision and how it affected their teams.

Operations was eliminating steps to move faster. Compliance was adding layers that slowed everything down. Marketing was chasing personalization data nobody else was using.

They were aligned in principle and at war in practice.

Companies often rely on vague language and top-down compliance to ensure everyone’s on the same page. But this alignment illusion leads to confusion, delay, and frustration down the line.

Breaking the illusion requires spotting the signs, clarifying the narrative, and understanding what healthy alignment looks like.

Last week, a client called after a brutal leadership meeting. “Today is a day I want to forget,” he said. A key initiative was going nowhere. The team wasn't getting traction. The harder he pushed, the more stuck everyone felt.

Every team has highs and lows. Most leaders want to fix the lows fast, or forget them entirely. Just like my client felt.

But that’s the wrong instinct.

Your team's highs and lows are data. A low is not just a setback to recover from. It’s a signal to decode.

Every low hides a conversation. Is your team truly aligned, or just pretending to be? Are some team members burnt out? Is there a tension no one wants to name?

Here’s what many leaders miss: events don’t have a single meaning. Mapping the highs and lows does more than surface tensions. It helps the team build a shared narrative about what’s happening and what needs to change.

• What conversation did we miss in that moment?

• What was driving that low, and did we see it coming?

• What conversation could have prevented it?

The goal is not to fix everything but to build awareness. The sooner your team surfaces issues, the less Conversational Debt builds up.

Everyone’s trying to outsmart everyone else, even if the edge doesn’t last long.

The pressure to change is intense. We don’t want to be left behind.

But chasing the next advantage isn’t the answer. I see too many teams feel pushed to experiment rather than enjoying this unique moment we live in.

Saying that AI is dramatically changing how we work is an understatement. But experimentation and improvement are not the same. Only 5.5% of companies drive significant value from AI, according to McKinsey.

The biggest challenge is not resistance to change. It’s the culture of fear AI is creating.

The narrative is shifting toward job replacement rather than amplification. And that happens because we keep applying old mental models about productivity, work, and competence to a radically new reality.

Many companies still treat AI as a tool. The real opportunity lies in understanding that it’s a new kind of team member. One with unique skills that can amplify human potential, not replace it.

To fully leverage the benefits of AI, we need to let go of limiting beliefs. We need to unlearn what no longer serves us so we can make room for better ideas.

Ask each team member to identify one old belief in each category:

• What competence means

It sounds like a paradox. But it matches what I’ve learned after decades helping organizations transform: Leading with what changes alienates people.

Instead, show continuity. Lead with what doesn’t change.

Last week, I ran an exercise with a large financial institution. Leaders were frustrated by resistance. Middle managers felt their identity was at risk—why they joined no longer seemed to matter.

So, I asked both groups: What won’t change in 10 years?

Leaders realized that leading with continuity lowers resistance. Middle managers quickly relaxed when they realized the fundamentals weren’t changing. Only the ways of working.

The surprise? Both groups surfaced the same themes: high-quality service with a human touch, speed and seamless client experience, and compliance and trust as non-negotiables.

When you lead with continuity, change feels easier.

Most change conversations focus on what’s shifting. This one flips it.

Ask your team: What won’t change in 10 years?

Think about customer needs, human behavior, and market fundamentals — not technology or processes. Those always change.

Have each person answer independently first. Then compare notes and integrate answers. The goal isn't agreement but to surface the principles that won’t change, the essentials that stay true no matter what changes around them.

I was young, leading strategy at an ad agency. The creative team had come up with a great idea. My boss , CEO and Creative Director, loved it. Everyone was pumped.

Then the client pushed back. Not hard. Not aggressively. Just a little.

I watched things unfold in real time. My boss started nodding. The creative team followed, using their own arguments to kill the idea they loved.

I kept defending it until my boss shut me down.

After the meeting, one of the creatives pulled me aside. “You need to learn. That’s how the game is played. Pushing back won’t get you far in this business.”

I was frustrated, but mostly confused. This was their idea. They loved it. Why did they fold so fast?

Years later, while writing Forward Talk, that moment came back. At first, I thought they caved out of fear. But it was something else: conformity.

It’s hard to stand up for your ideas, rejection after rejection. Those creatives started doubting their instincts. They stopped believing speaking up would matter. Not because they liked bad ideas but because they stopped fighting for the great ones.

That’s what conformity does. First you surrender your voice. Then you surrender your judgment. Even your passion.

No one will defend your ideas for you. You might not always win. But it’s worth the effort.

When we stop pushing back, mediocrity wins.

Stop Filling Silence. Do This Instead.

Silence holds everything together.

In music, without pauses, you get noise. Those intervals are what give notes meaning — they let the music breathe. Team conversations work the same way. Silence gives space to breathe, and that space is where words and meaning emerge.

Silence is processing time. People who think-to-talk need time to reflect. When you jump in to finish someone’s thoughts or answer your own questions, you cut off the moment.

After you ask a question, slowly count to seven in your head before speaking again. It will feel like an eternity. What comes next is usually worth it.

Leaders define values. Communicate them. Embed them in systems. Then wait for behavior to follow.

It rarely works.

Not because the approach is wrong, but because the sequence is backward.

The Future Regret Test

Before your team avoids another uncomfortable topic, ask this question:

“Ten years from now, will we regret staying silent about this more than speaking up, even if the conversation doesn’t go perfectly?”

It works because it shifts the frame. Instead of asking “Is this worth the discomfort?” it asks people to weigh the long-term cost of silence against the short-term cost of speaking up.

We tend to regret what we didn’t do twice as much as what we did. That deteriorating client relationship. The strategy assumption that felt wrong but nobody questioned. The team dynamic that everyone noticed but nobody named.

Each avoided talk accumulates conversational debt. You can’t write off that regret.
