Thanks for the post! it really made me think about the same problem through the lens of small teams (which is what I focus on).

One nuance that stands out in smaller setups: the framework assumes the presence of four distinct roles within a more diverse team.

In those contexts, roles and functions in small teams tend to be generalized. One person often has to act as a Fire Starter, Fire Spreader, and sometimes even a Fire Guardian at the same time.

The framework still holds, but it collapses into fewer people wearing multiple hats as is often the case in small teams.
